Two years later the hotel is a mess because the doorman wasn\u2019t just opening the door, he was providing security, hailing cabs, making guests feel welcome, giving the place status.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">He was a bundle of value disguised as a simple task.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That\u2019s the trap. We judge things based on their Surface Value and miss the Real Value that sits underneath.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Surface Value is the part that\u2019s easy to measure\u2014door opens, email sent, report delivered. Real Value is everything else\u2014trust, judgement, confidence, connection, capability. The stuff that makes the system work. When you optimise purely for the visible task, you often break the invisible ones. And in most organisations, the invisible ones are carrying the load.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I see this constantly in digital delivery. Someone looks at a coordinator and says, \u201cAll they do is upload models and send reminders.\u201d So they buy a workflow tool. Then they wonder why the team\u2019s still misaligned, the model\u2019s still a mess, and the client\u2019s still unhappy.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The Surface Value was the button\u2011pressing. The Real Value was the judgement, the relationships, the conflict\u2011management, the pattern\u2011spotting, the early warnings.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>You can automate the clicks. You can\u2019t automate the care.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now layer AI on top of all this and the fallacy becomes even easier to fall for.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">We\u2019re in a moment where AI lets people produce pages of polished output without any of the underlying competence. People who\u2019ve never delivered a project or managed a team are suddenly publishing \u201cthought leadership\u201d that looks convincing because the sentences are clean. It\u2019s competence\u2011shaped content, not competence.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That\u2019s the modern Doorman Fallacy. Assuming the artefact <em>is<\/em> the work.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>If you think writing is just getting words onto a page, you\u2019ll outsource it.<\/li>\n\n\n\n<li>If you think modelling is just geometry, you\u2019ll script it.<\/li>\n\n\n\n<li>If you think project delivery is just meetings, you\u2019ll automate it.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">The risk isn\u2019t that AI exists. The risk is that people stop recognising the difference between output and understanding. And the real value\u2014the human layer\u2014usually hides under the surface:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>The side\u2011conversation in a meeting that dodges a blow\u2011up later.<\/li>\n\n\n\n<li>The quiet doubt that tells you a drawing \u201clooks right but isn\u2019t\u201d.<\/li>\n\n\n\n<li>The years of pattern recognition that let you read a client\u2019s tone before you read their words.<\/li>\n\n\n\n<li>The unspoken coordination between disciplines that makes a deadline possible.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">The side\u2011conversation in a meeting that dodges a blow\u2011up later.<br>The quiet doubt that tells you a drawing \u201clooks right but isn\u2019t\u201d.<br>The years of pattern recognition that let you read a client\u2019s tone before you read their words.<br>The unspoken coordination between disciplines that makes a deadline possible.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">None of that appears in the task list or the automation pitch. AI can assist it, speed it up, support it. But it can\u2019t replace it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I\u2019m pro\u2011AI. But only when it protects the real value, not just the visible value. AI is great at clearing out the low\u2011level grind. It\u2019s terrible at replacing judgement. If you let it handle the repetitive noise so you can focus on the real work\u2014that\u2019s a win. If you let it stand in for capability, you\u2019re repeating the hotel\u2019s mistake with a shinier automatic door.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If we\u2019re not careful, AI won\u2019t hollow out jobs. It\u2019ll hollow out people, leaving behind professionals who look productive on the surface but lack the depth that makes the work actually work.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The doorman story keeps coming back for a reason.
